Come prepared with a list of things that you need from the team, and add them to the agenda during this moment.
Step 2:
One-by-one.
Process all the items in the list one-by-one.
Don’t debate whether you should combine items, or even re-prioritize the list before you begin.
Just move fast, and stay focused on capturing action.
Step 3:
“What do you need?”
Read each item in the agenda out loud and ask the person who added the item:

This question gets people focused on action, versus debate.
The debate doesn’t happen in this session – we’re only focused on action here, so that you have lots of time to discuss and dive deep outside of a full-team meeting.
Sometimes it’s ok to go down the rabbit hole and debate – a good facilitator will decide how to manage this e.g. they will ask the team “are you ok to discuss further or are you ok to not do the remaining topics?”  About getting things unstuck.
Step 4:
Assign actions live.
Part of the magic of the Action process is that it creates shared accountability for the work across the team.
Make sure that each action has an owner – and importantly that the owner consents to taking the action in the meeting.
If you have an action for someone not on the team, the best approach is to assign an action to someone on the team to connect with that person and share what they learn.
With everything now captured in a shared space, you leave the session with shared ownership of the work, clarity about the priorities for the week ahead, and a place to go to remember the commitments you made.
Now, you can get right back to work – no need to send around meeting minutes or have separate discussions about key pieces of work.
